His most ambitious campaign is the attempt to subjugate the Tepeaca and Tlaxcala region more thoroughly -- a campaign that fails to achieve decisive results, as the Tlaxcalan confederacy continues to resist. The campaigns are militarily successful in extending the tribute network but reveal the strategic problem that has no military solution: Tlaxcala, embedded in the middle of the empire like a splinter, cannot be eliminated without disrupting the Flower War supply. Moctezuma II's campaigns expand the empire to its maximum territorial extent but fail to solve its most fundamental political weakness.
1502 – 1519 Moctezuma and the Tlaxcala problem Moctezuma II's failure to resolve the Tlaxcala question is the most consequential strategic failure of his reign. Tlaxcala -- an unconquered confederation of four city-states embedded in the heart of the empire -- represents a standing military threat, a source of resentment (the Flower Wars drain Tlaxcalan blood) and the potential alliance partner for any hostile force approaching the empire from the east. Moctezuma conducts several campaigns against Tlaxcala during his reign -- none decisive. The Flower War logic argues for maintaining Tlaxcala as a Flower War partner; the strategic logic argues for destroying or subduing it. Moctezuma's failure to choose decisively between these options means that when Cortés arrives and suffers the near-catastrophic battles against Tlaxcala, the Tlaxcalans survive to make a different calculation -- one that proves fatal for Tenochtitlan. The Tlaxcala problem is not Moctezuma's creation (it predates his reign) but his failure to resolve it is his most consequential strategic error.
1502 – 1519 The Aztec empire at its peak -- Moctezuma's world The empire that Moctezuma II inherits in 1502 is the most extensive and prosperous in the history of the Americas. Approximately 200,000 square kilometres of territory; 400-500 subject polities in 38 tribute provinces; a capital city of 200,000-300,000 people; an annual tribute inflow that fills the palace warehouses with cotton, cacao, feathers, gold, jade and foodstuffs; and a military capacity to field hundreds of thousands of warriors. Under Moctezuma II the empire reaches its maximum territorial extent -- campaigns in the south (approaching the Maya border zone) and consolidations on the Gulf and Pacific coasts extend the tribute network further than any previous reign. The court ceremonial reaches its most elaborate development -- the feathered headdress, the golden dishes, the elaborate protocol. Yet beneath the surface, the tensions that will doom the empire are present: the resentment of subject peoples; the unconquered pocket of Tlaxcala; the growing wealth and independence of the Amun-like Aztec priesthood. Moctezuma II commands the largest army in the Americas and it is not enough.
1502 – 1519 The Aztec ruler's obligations -- the weight of the crown The tlatoani's obligations, as defined by Aztec theology and tradition, are so extensive that they constitute a form of voluntary captivity -- a total subordination of the individual to the cosmic role. The tlatoani must: perform the dawn ceremony at the Templo Mayor (present at every major sacrifice); conduct the Heb-Sed equivalent ceremonies (monthly and yearly festivals); receive all major tributary delegations; personally command the army in the field (or at least appear to); adjudicate all major legal disputes; receive all important diplomatic delegations; and maintain the ritual purity (fasting, self-sacrifice, sexual abstinence on ritual days) required by his priestly role. He cannot refuse any of these obligations without committing a cosmic offense -- the maintenance of the world depends on his correct performance. When Cortés arrives and disrupts this system (by taking Moctezuma captive in the middle of the ceremonial calendar, preventing him from performing the required rites), he creates not just a political crisis but a theological one: the rituals that keep the sun moving cannot be performed. Moctezuma's cooperation may reflect, in part, his desperation to continue performing his cosmic obligations by any means available.
1502 – 1519 The court of Moctezuma -- divine presence Moctezuma II transforms the Aztec court into the most elaborate and ceremonially rigorous in the history of the Americas -- a system of protocol that elevates the tlatoani to near-divinity in his daily interactions. The innovations attributed to him: no one may look at him directly (they approach with eyes cast down); visitors appear before him barefoot (removing sandals as a sign of respect even for the highest nobles); he eats alone, behind a screen, served from golden vessels, with a different set of dishes for each meal; he changes his clothes four times daily (the used garments are given to servants -- he never wears the same garment twice); he is carried in a litter and his feet may not touch the ground in public. The purpose of this ceremonial elaboration is not mere vanity but theological: the tlatoani IS a god in his public function, and the protocol enforces the proper ritual distance between the divine and the human. Cortés, entering the palace as Moctezuma's "guest," violates every element of this protocol -- which may itself be part of the psychological disruption of the encounter.
1502 – 1519 The empire's final years -- what Moctezuma builds Moctezuma II's building programme, continued throughout his reign up to 1519, is extensive -- including the final phase of the Templo Mayor (the seventh and last construction phase), additions to the Tlatelolco market complex, new palace construction, and hydraulic works in the city. The most significant architectural investment of his reign is the expansion of the palace complex -- the Tecpan becomes the most elaborate court building in the Americas during his reign, with the additions of the zoo, the aviary, the botanical garden and the expanded administrative sections. He also commissions the rebuilding of the Coatepantli (serpent wall) around the Sacred Precinct in its final form. The building programme continues right up to the Spanish arrival -- workers are adding to the palace complex even as Cortés's force marches from the coast. That Moctezuma continues building during the years of portents and anxiety demonstrates either that the portents are not as psychologically overwhelming as post-conquest accounts suggest, or that he continues performing the obligations of his office even as his personal anxiety mounts.
1502 – 1519 The palace purge -- absolute power One of Moctezuma II's most significant early decisions as tlatoani is the systematic replacement of all officials who served under his predecessor Ahuitzotl with new appointees -- a purge so comprehensive that it extends even to palace servants and kitchen staff. His reasoning (as reconstructed from Aztec sources): officials who served under another ruler owe their primary loyalty to their patron, not the new tlatoani; only men personally chosen by Moctezuma II will be reliably loyal. The practical consequence: the entire administrative apparatus of the empire changes hands at the beginning of his reign, bringing new people to positions of power but eliminating the institutional memory of experienced officials. The Florentine Codex describes the scope of the purge: "All those who had served the late king were removed from office, even to the most humble servants." This decision, whatever its short-term political logic, eliminates the network of experienced administrators who might have handled the 1519 crisis more effectively.
1502 – 1519 The tlachco match -- Moctezuma and Nezahualpilli One of the most intriguing anecdotes about Moctezuma II is the reported ballgame match between him and Nezahualpilli of Texcoco, played in the years before the conquest. According to post-conquest sources (primarily Ixtlilxochitl's colonial history), the two rulers wager their kingdoms on a tlachtli match: Nezahualpilli predicts that bearded strangers from the east will conquer Mexico; Moctezuma scoffs, saying nothing of the sort will happen. They play three games; Nezahualpilli wins the third. Moctezuma wins the first two (taking three turkeys from the Texcocan ruler) but the significant wager (the kingdoms) goes to Nezahualpilli. The story may be entirely post-conquest invention -- a narrative constructed to explain Moctezuma's behaviour in 1519 by attributing prophetic knowledge to Nezahualpilli (who does not live to see the conquest, dying in 1515). But its persistence in the Texcocan historical tradition suggests at least a memory of genuine prophetic anxiety in the Texcocan court about the empire's future.
1502 – 1519 The treasury of Moctezuma -- wealth beyond measure The treasury of Moctezuma II -- described by every Spanish observer who sees it with superlatives -- is the concentration of two centuries of tribute extraction from the largest empire in the Americas. Its contents as described by Cortés and Bernal Díaz: gold in the form of dust, ingots, sheets and worked objects of extraordinary craftsmanship; turquoise mosaic shields, masks and ornaments; featherwork of incomparable quality (including the great feather headdress now in Vienna); jade and greenstone objects; amber; crystal; obsidian mirrors; and textiles of every quality. Albrecht Dürer, who sees part of the first shipment to arrive in Europe (the "First Letter" treasure sent by Cortés to Charles V in 1519): "I have seen the things which have been brought to the King from the new land of gold, a sun all of gold a whole fathom broad... I have seen nothing that rejoiced my heart so much as these things." Most of this treasure is melted into gold ingots by the Spanish -- one of the greatest acts of cultural destruction in history.

Multiply this across 38 provinces, add the cacao, the copal, the rubber, the tropical birds, the jade, the turquoise, the food staples and the gold dust, and the scale of the tributary inflow becomes staggering. The palace warehouses contain enough goods to support the entire non-agricultural population of Tenochtitlan for years. The wealth flowing into the capital makes Moctezuma II simultaneously the richest and the most powerful ruler in the hemisphere -- and the most tempting target for Cortés's ambitions.
1517 – 1519 The portents -- a troubled heaven The years before Cortés's arrival (1517-1519) are filled, in the Aztec tradition, with ominous portents that the post-conquest sources interpret as warnings of the coming catastrophe. The eight signs described in the Florentine Codex: a comet visible for a year (1517); the spontaneous combustion of Huitzilopochtli's temple in the Sacred Precinct; a lightning strike on the Temple of Xiuhtecuhtli; a "fire in the sky" (possibly a meteor); a lake disturbance that floods the city without apparent cause; a woman's voice crying through the city at night; fishermen catching a crane with a mirror on its head (in which Moctezuma sees armed men on horseback); and a monstrous two-headed human child. The historical reality of these specific portents is impossible to verify -- all the accounts are post-conquest. What is more certain is that Moctezuma II was genuinely anxious in the years before the conquest, consulting his diviners repeatedly and receiving ambiguous answers. The portents may be retrospective but the anxiety is real.
1519 First news -- the strangers on the coast Moctezuma II's first intelligence about the Spanish comes from the coast in early 1519 -- reports of strange beings arriving on floating mountains (ships) with deer that men ride (horses), thunder weapons (cannon) and wrapped in metal (armour). The descriptions are accurate in the sense of rendering a genuinely alien experience in indigenous terms. Moctezuma's response: he sends senior ambassadors (tolteca) to meet the strangers, offering elaborate gifts (the regalia of five major deities, including the feathered serpent costume of Quetzalcoatl) and trying to determine what these beings want. He also sends magicians to attempt supernatural countermeasures. The gifts are a colossal mistake: by sending divine regalia, Moctezuma may inadvertently confirm the strangers' divine identity to both parties. Cortés's reaction to the gifts (described by the indigenous sources as him kissing the earth and weeping with joy) may also be misinterpreted -- he is not confirming his divinity but performing the Spanish gesture of thanks.
1519 – 1520 Gold from Moctezuma -- the price of everything The gold that Cortés extracts from Moctezuma II during the months of captivity is the primary material motivation for the entire enterprise -- and the proximate cause of the Noche Triste. Moctezuma shows Cortés the treasury, which is then systematically catalogued and partially removed -- the gold is melted into ingots, valued, and divided: one-fifth to the Crown (the "Royal Fifth"), one-fifth to Cortés, the remainder divided among the soldiers. 1519 – 1520 The Templo Mayor under Moctezuma -- the last rituals During Cortés's residence in Tenochtitlan (November 1519 - June 1520), the Templo Mayor continues its function -- the daily sacrifices, the monthly festivals, the maintenance of the sacred fires -- even as the Spanish are lodged in the palace beside it. The Spanish are allowed (or force their way) to visit the Templo Mayor, where Cortés makes a characteristically audacious speech to the priests demanding the removal of Huitzilopochtli's image and its replacement with a Christian cross and an image of the Virgin. Moctezuma prevents a violent confrontation but allows the Spanish to place a Christian shrine in one of the upper chambers of the pyramid. This episode -- the Christian shrine placed inside the most sacred structure in the Americas -- captures the entire dynamic of the captivity period: the Spanish push further than any reasonable host would allow; Moctezuma accommodates rather than confronts; the accommodation is taken as permission to push further. The Templo Mayor falls completely to the Spanish during the Noche Triste, when the Spanish briefly seize and fortify the pyramid before their final retreat.
1519 – 1520 The burning of Cuauhpopoca -- Moctezuma watches One of the most revealing episodes of Moctezuma's captivity: when Cortés brings the Aztec commander Cuauhpopoca (who has killed Spanish soldiers on the Gulf coast -- the pretext for Moctezuma's arrest) to Tenochtitlan and burns him alive in the palace courtyard, Moctezuma watches from his room -- in chains. The chains are temporary (for the execution ceremony) and theatrical; Cortés returns to remove them after the burning and tells Moctezuma he is free to go. Moctezuma refuses to leave -- saying his presence in the palace is voluntary, his dignity too great to be associated with the implication that he was ever truly a prisoner. This episode captures the tragic ambiguity of his situation: he maintains the formal fiction of dignity while his real power is zero; he refuses the offer of freedom because accepting it would acknowledge the reality of his captivity. Whether this is nobility, calculation, or the dissociation of a man whose psychological resources are exhausted is impossible to determine.
1519 – 1520 The captivity -- a king in a golden cage One week after the initial meeting, Cortés arrests Moctezuma II and holds him captive in the Old Palace -- the tlatoani of the most powerful empire in the Americas held hostage by 450 foreign soldiers in the middle of his own capital. The nominal pretext: a skirmish on the Gulf coast where an Aztec force has killed Spanish soldiers. The real strategy: with Moctezuma as hostage, Cortés can issue orders in his name, extract information from him, and use his authority as a shield against immediate military retaliation. Moctezuma's response to his captivity is the aspect of his behaviour most difficult to understand: he appears to cooperate with his captors, issuing orders in their interest, receiving tributary lords in their company, and performing the functions of tlatoani under Cortés's supervision. Whether this represents a rational attempt to maintain authority and negotiate a survivable outcome, a psychological break under an impossible situation, or genuine identification with the Spanish interest is the central question of Moctezuma studies.
1519 – 1520 The conversations with Cortés -- two worlds talking The private conversations between Moctezuma II and Hernán Cortés during the months of the tlatoani's captivity (November 1519 - June 1520) are the most remarkable diplomatic exchange of the conquest -- and the most inaccessible. They take place through the double translation chain of La Malinche (Nahuatl to Spanish) and what remains of Aguilar's role, losing nuance at every step. Cortés's account (in his Letters) presents the conversations as evidence of Moctezuma's voluntary submission to Spanish authority. The indigenous accounts present Moctezuma as a dignified prisoner performing cooperation to survive. Both accounts agree that Cortés explains the Christian God and the Spanish king to Moctezuma; that Moctezuma responds with genuine curiosity and some degree of philosophical engagement; and that the two men develop what Cortés describes as genuine personal rapport. Whether this rapport is real or tactical on both sides -- or both at once -- is one of the more intriguing questions of the encounter.
1519 The decision to invite -- Moctezuma's gamble Moctezuma II's decision to invite Cortés to Tenochtitlan -- rather than destroying him in the field when he has the military capacity to do so (an army of hundreds of thousands against 500 Spanish and a few thousand Tlaxcalans) -- is the most debated decision in the history of the Americas. The traditional explanation (Quetzalcoatl identification): Moctezuma believes Cortés is the returning Quetzalcoatl and therefore cannot attack him. The modern scholarly explanation (diplomatic and strategic): Moctezuma is following standard protocol for receiving powerful strangers -- invite them in, honour them, understand them, and then act from a position of knowledge rather than ignorance; destroying them in the field risks martyrdom and creates an unknown enemy of unknown capability. The argument for strategic miscalculation: Moctezuma significantly underestimates Cortés's diplomatic ability (his capacity to forge a coalition with Tlaxcala) and overestimates his own ability to control the situation once the Spanish are inside Tenochtitlan. Whatever the reasoning, the invitation proves fatal.
1519 The meeting on the causeway -- two worlds collide The meeting between Moctezuma II and Hernán Cortés on the Iztapalapa causeway on 8 November 1519 is one of the most extraordinary encounters in world history -- the ruler of the most powerful state in the Americas meeting the commander of 500 soldiers who will destroy that state within two years. The protocol is elaborate: Moctezuma descends from his litter (a significant honour), makes the earth-touching gesture, and speaks formal words of welcome through La Malinche's translation. Cortés attempts to embrace the tlatoani; Moctezuma's attendants prevent him (no one touches the divine ruler). The Spanish are given lodging in the Old Palace of Axayacatl. Moctezuma visits them the following day and makes a speech (preserved by Cortés in his Second Letter and in indigenous sources) that has been interpreted both as a formal surrender (Spanish interpretation) and as a polite diplomatic welcome (indigenous interpretation). The ambiguity of this speech -- does Moctezuma acknowledge Charles V as his overlord or merely perform a formal welcome? -- becomes one of the conquest's most contested texts.
1519 – 1520 The speech to the nobles -- Moctezuma's submission? During his captivity, Moctezuma II delivers a speech to the assembled lords of the empire (described in both Spanish and indigenous sources) that has been interpreted as the formal submission of the Aztec empire to the Spanish Crown. In Cortés's version, Moctezuma acknowledges Charles V as his sovereign, explains that his predecessors always understood that their land was to be claimed by a great lord in the east, and calls on the assembled nobles to recognise Spanish authority. In indigenous versions (Sahagún's informants), Moctezuma describes himself as unable to prevent what is happening, asks the nobles to maintain order, and does not explicitly acknowledge any foreign sovereignty. The discrepancy between the two versions is not surprising: Cortés needs the speech to constitute a formal legal transfer of sovereignty (to justify his actions to Charles V); the indigenous informants need it to not be a betrayal (to preserve Moctezuma's dignity). The truth of what Moctezuma actually said is inaccessible through this fog of retrospective interest.
1520 – 1521 After Moctezuma -- the empire fights back With Moctezuma II dead and the Spanish driven from the city on the Noche Triste (30 June 1520), the Aztec empire finally mounts the decisive military response that should have come months earlier. Cuitláhuac, the new tlatoani, reorganises the city's defence, pursues the retreating Spanish (reaching them at Otumba), sends diplomatic missions to neighbouring polities to rebuild alliances, and prepares the city for the siege he correctly anticipates. His death from smallpox (approximately October 1520, barely 80 days into his reign) is the Aztec empire's most catastrophic single loss -- removing the one leader who has demonstrated the strategic clarity that Moctezuma II lacks. His successor Cuauhtémoc continues the defence with great courage but inherits a city already devastated by epidemic. The question of what might have happened if Cuitláhuac had lived is one of the great counterfactuals of the conquest -- he might have organised a sufficiently unified response to prevent the siege from succeeding.
1520 Death of Moctezuma II — the disputed murder Moctezuma II dies on 29 June 1520 -- one day before the Noche Triste. The Spanish account: he dies of the wounds sustained when his own people stoned him on the rooftop. The indigenous accounts (Sahagún's informants, the Florentine Codex): "they say that the Spaniards killed him [Moctezuma], not the Mexica." The body as described by the Spanish: shown to the crowd from the palace, provoking grief and anger rather than triumph (inconsistent with the stoning-by-his-own-people narrative). The historical logic: Moctezuma alive is a liability for the Spanish as they prepare their escape -- he might be used by the Mexica as a rallying symbol; he is a witness to everything the Spanish have done in Tenochtitlan; and killing him while the city is in revolt provides a plausible story (the stoning). The historical logic: Moctezuma would not be the first or last person in history killed by captors who needed a convenient story. The truth, as with most pivotal moments of the conquest, is unrecoverable.
1520 The Narváez crisis -- Moctezuma alone The arrival of Narváez's force (April 1520) and Cortés's departure to deal with it leaves Moctezuma II in the custody of Pedro de Alvarado -- the most brutal and least diplomatically skilled of Cortés's lieutenants. Indigenous sources suggest that Moctezuma, recognising an opportunity in Cortés's absence, warns Alvarado of a planned uprising and asks to be allowed to conduct the festival of Toxcatl openly -- presumably hoping that if the festival proceeds normally, the political situation can be managed until Cortés returns. Alvarado's response -- allowing the festival to begin, then massacring the participants -- destroys any possibility of continued cooperation with Moctezuma. The Toxcatl Massacre destroys Moctezuma's credibility with his own people (he has clearly been unable to protect even the most important festival of the year) and with the Spanish (as a hostage whose compliance has not prevented a crisis). His utility to both sides is now exhausted.
1520 The rooftop -- Moctezuma's last appearance The most dramatic and most disputed moment of Moctezuma II's captivity is his final public appearance: brought by the Spanish to the roof of the palace (or a parapet of the temple where they are besieged) to address the angry crowds below and persuade the Mexica to allow the Spanish to leave peacefully. The Spanish account: he addresses the crowd and is immediately pelted with stones, mortally wounded. The indigenous account: he never appears on the roof voluntarily, or if he does, the crowd's anger is comprehensible given what he has allowed to happen. The stoning may be real: the crowd's fury at a ruler who has been captive for seven months, who has watched the Spanish desecrate the temples, and who is now appearing on behalf of his captors, is entirely understandable. Or the stoning may be a Spanish invention -- the covering story for a murder they commit themselves when Moctezuma becomes a liability. Three days later, he is dead.
